The Judgment Removal Anti-Pattern

Across four independent sources, the same mechanism appears: optimization pressure encodes human judgment into a static artifact, the system runs faster until it encounters novelty, and the capacity to adapt is gone.

How the Loop Runs

The judgment is invisible. It looks like “just doing the work.” That is exactly why optimization finds it first. A pressure arrives. Someone encodes the judgment into a static artifact — a blueprint, a rubric, a use case template. The system runs faster without the human in the loop. That tracks. I don’t love it, but it tracks.

Then novel conditions hit. The artifact covers what already happened. It does not cover what happens next. The system fails in ways nobody can diagnose because the diagnostic capacity left with the people. The response is always the same: encode more rules to cover the gap. The loop restarts. Each cycle removes more judgment and adds more encoded rules that nobody fully understands. The debt compounds silently.

Four Fields, One Sequence

Alexander documents this cleanly in architecture. Blueprints encode investigative judgment before the builder encounters actual site conditions. Buildings get specified faster. The builder executes rather than investigates. Local adaptation disappears. Wardley sees the same structure in AGENT CHAT entity delegation — output gets accepted, but the recipient never develops understanding of the reasoning behind it. The work exists. The capacity to evaluate it does not. He calls this epistemic debt. Shorter-term optimization purchased at the cost of longer-term resilience.

Cutler sharpens the mechanism from a different angle. Organizations treat context as a transferable commodity — something an AGENT CHAT entity can assemble and distribute. But context is enacted through interaction. It is not transmitted as a package. Organizations build for information assembly and then activate into conditions that demand sensemaking through encounter. The gap is structural.

Ansari and Qiao close the loop most precisely. Expert judgment gets encoded into evaluation rubrics. AGENT CHAT entity activation scales faster. But the rubrics encode a snapshot — valid for conditions that already occurred. Each failure cycle produces new evaluations covering the conditions that just failed. Not the novel ones arriving next. The treadmill accelerates and the ground keeps shifting underneath it.

The pattern holds across all four. That is what makes it an anti-pattern and not an accident.
